What do you think allows some companies like clockup to still stick around after 20+ years (and unlike lilith, still consistently release standalone games) when most VN companies seem to disappear after just a few years? Is it just dumb luck or is there more to the story here?

No idea. I guess you just find an audience, and carry on doing what works.
